Overview

The "Organizational Change Management" course is an advanced strategic training program designed to equip leaders, managers, and specialists with the understanding of organizational change dynamics and the tools and methodologies needed to successfully lead institutional transformation, turning challenges into opportunities for growth and innovation. In light of the rapid transformations taking place in the Kingdom of Saudi Arabia within the framework of Vision 2030, organizational change management has become a vital skill for ensuring the success of transformational initiatives in both the public and private sectors.

This course is designed to provide participants with the strategic vision and practical tools necessary to drive genuine institutional transformation, through an integrated methodology that combines leading global change management models (such as Kotter's Model and the ADKAR Model) with practical applications suited to the Saudi business environment. The course takes participants from understanding the reasons for change failure to building effective strategies for preparing the organization and its employees for transformation, and leading change with confidence and competence.

This course gains particular importance in light of the ambitious projects driven by Vision 2030, which require radical changes in organizational structures, processes, and culture. Whether you are leading a digital transformation initiative, an organizational restructuring, a merger, or the adoption of new technologies, this course will equip you with the skills necessary to ensure the success and sustainability of change.

Studies indicate that up to 70% of change initiatives fail to achieve their objectives, often due to neglecting the human side of change management. This course aims to address this gap by focusing on leading people through the change journey and building a resilient organizational culture capable of adapting to changes.

  • Apply leading global change management models – Apply Kotter's 8-Step Model, the ADKAR Model, and Lewin's 3-Step Model (Unfreeze – Change – Refreeze) in different work contexts, and select the appropriate model for each change situation.

  • Manage resistance to change – Identify sources of resistance (individual, group, organizational), apply effective strategies to address them, and transform resistance into support through effective communication, persuasion, and empowerment.

Day One: Fundamentals of Change Management and Diagnosing the Need for Change

Introduction to Organizational Change Management
Definition of Change Management as a systematic methodology for applying change at the organizational and individual levels, aiming to achieve transformation effectively and smoothly, and ensuring the integration of changes with the organization's goals and strategies. The difference between Change Management, Leadership, and Project Management. The importance of Change Management in ensuring the success of transformational initiatives (Statistics: 70% of change initiatives fail due to neglecting the human side).
Types of Organizational Change
(1) Evolutionary Change: Gradual and continuous changes aimed at improving current processes. (2) Transformational Change: Radical and comprehensive changes that alter the business model and organizational culture. (3) Planned Change: Changes that are pre-planned (e.g., restructuring, digital transformation). (4) Emergent Change: Changes that arise in response to unexpected events (e.g., crises, disasters). Examples of change in the Saudi market: Digital transformation in the government sector, restructuring in large corporations, implementation of new labor systems.
Diagnosing the Need for Change
Steps for Diagnosing the Need for Change: (1) External environment analysis: Political, Economic, Social, Technological, Legal, Environmental factors (PESTLE). (2) Internal environment analysis: Strengths, Weaknesses, Opportunities, Threats (SWOT). (3) Gap Analysis between the current state and the desired state. (4) Building the Business Case for change: objectives, expected benefits (financial and non-financial), costs, risks, and Return on Investment (ROI). Practical Application: Conducting a PESTLE and SWOT analysis for a hypothetical organization facing change challenges.
Practical Workshop
Part One: Applying PESTLE and SWOT analysis to a real organization (chosen by the participant) to diagnose the need for change. Part Two: Building a brief Business Case for a proposed change initiative (digital transformation, restructuring, or adopting a new system).

Day Two: Leading Global Change Management Models

Kotter's 8-Step Model
Kotter's Model is one of the most famous change management models, based on eight sequential steps: (1) Create a Sense of Urgency: Addressing problems as soon as they are noticed, and instilling a sense of urgency among individuals to respond to new events quickly. (2) Build a Guiding Coalition: Assembling a team of influential leaders to support the change. (3) Form a Strategic Vision: Crafting an ambitious and realistic vision for change. (4) Communicate the Vision: Using all channels to disseminate the vision and convince individuals of it. (5) Empower Broad-based Action: Removing obstacles, delegating authority, and encouraging experimentation. (6) Generate Short-term Wins: Achieving quick, tangible results to build momentum. (7) Consolidate Gains and Produce More Change: Building on successes to achieve deeper changes. (8) Anchor New Approaches in the Culture: Embedding the change in the organization's values and behaviors. Practical Application: Applying Kotter's Model to a case study.
The ADKAR Model
The ADKAR Model is a model that focuses on managing change at the individual level, consisting of five elements that must be achieved for change to occur successfully: (1) Awareness: Recognizing the need for change. (2) Desire: Creating the desire to participate in and support the change. (3) Knowledge: Acquiring the knowledge and skills needed for the change. (4) Ability: Possessing the ability to apply the change. (5) Reinforcement: Reinforcing and sustaining the change. The difference between ADKAR and Kotter: ADKAR focuses on the individual and believes that change starts with people, while Kotter focuses on the organization as a whole. ADKAR is practical, straightforward, and easy to apply in change projects.
Lewin's 3-Step Model
Lewin's Model is one of the earliest change management models, based on three stages: (1) Unfreezing: Preparing the organization for change by breaking the status quo and getting ready for transformation. (2) Changing: Implementing the actual change through adopting new behaviors and practices. (3) Refreezing: Stabilizing the change and embedding it into the organizational culture to ensure its sustainability.
Practical Workshop
Part One: Comparing Kotter, ADKAR, and Lewin models in terms of: focus (individual/organizational), complexity, and suitable applications. Part Two: Selecting the appropriate model to apply to a specific change scenario (digital transformation in a bank, restructuring in an industrial company, or implementing a new system in a government entity) with justification for the choice.

Day Three: Developing a Change Strategy and Stakeholder Management

Developing a Change Strategy
Components of a Change Strategy: (1) Vision: Formulating a clear and inspiring vision for change (What do we want to become?). (2) Objectives: SMART objectives (Specific, Measurable, Achievable, Relevant, Time-bound). (3) Scope of Change: Defining what will change (structures, processes, systems, culture, skills). (4) Timeline: Defining the stages of change and key milestones. (5) Resources: Identifying the financial, human, and technical resources required. (6) Risks: Identifying potential risks and mitigation plans.
Stakeholder Analysis and Management
Stakeholder Analysis Steps: (1) Identifying all stakeholders (internal: employees, management, boards; external: customers, suppliers, government entities, community). (2) Analyzing the level of influence and interest for each group (Power/Interest Grid). (3) Determining each group's stance on the change (supporter, neutral, resistor). (4) Developing communication and engagement strategies for each group. Stakeholder Engagement Strategies: (1) For high-influence, high-interest stakeholders: Involve them in decision-making. (2) For high-influence, low-interest stakeholders: Keep them informed of progress periodically. (3) For resistors: Listen to their concerns, address them, and involve them in the change process.
Change Communication Planning
The Importance of Communication in Change Management: Building trust, reducing rumors, increasing commitment. Components of a Communication Plan: (1) Target audience (for each stakeholder group). (2) Key messages (What is changing? Why? How will it affect individuals?). (3) Channels (meetings, emails, newsletters, intranet, workshops). (4) Frequency (weekly, monthly, depending on the phase). (5) Responsibility. (6) Feedback mechanism. Best Practices for Communication During Change: (1) Early and frequent communication. (2) Honesty and transparency (even when there is bad news). (3) Active listening to address concerns. (4) Using simple and clear language. (5) Celebrating small wins.

Part One: Conducting a stakeholder analysis for a proposed change initiative (implementing a new ERP system) using the Power/Interest Grid. Part Two: Developing a Change Communication Plan for this initiative, including: key messages, channels, frequency, and responsibilities.

Day Four: Leading People and Managing Resistance to Change

Leadership During Change
Transformational Leadership: Inspiring the team to achieve exceptional results through a clear vision and challenging the status quo. Servant Leadership: Putting the team's needs first, empowering them, and helping them grow. Leader's Skills During Change: (1) Effective communication and persuasion. (2) Building trust and credibility. (3) Empathy and understanding others' feelings. (4) Flexibility and adaptability to changes. (5) Making difficult decisions.
Managing the Emotional Side of Change
The Change Curve (Kübler-Ross): Stages of emotional response to change: (1) Shock & Denial, (2) Anger, (3) Bargaining, (4) Depression, (5) Acceptance. The Leader's Role in Each Stage: (1) Denial: Providing information and clarity. (2) Anger: Listening and empathizing. (3) Bargaining: Offering support and alternatives. (4) Depression: Motivating and encouraging. (5) Acceptance: Celebrating and empowering.
Managing Resistance to Change
Sources of Resistance: (1) Individual: Fear of the unknown, loss of control, loss of privileges, lack of skills, mistrust. (2) Group: Rigid organizational culture, group loyalty, group pressure. (3) Organizational: Rigid structures, routine processes, lack of resources. Strategies for Dealing with Resistance: (1) Education & Communication: Clearly explaining the benefits of change. (2) Participation & Involvement: Involving resistors in designing the change. (3) Facilitation & Support: Providing training and psychological support. (4) Negotiation & Agreement: Offering incentives in exchange for giving up resistance. (5) Coercion: Using formal authority (as a last resort). Transforming Resistance into Support: Listening to understand the reasons, addressing concerns, showing respect, and involving resistors in finding solutions.
Practical Workshop
Part One: Analyzing a resistance scenario (a team opposing the implementation of a new system), identifying the sources of resistance, and proposing strategies to address them. Part Two: Role-playing a conversation between a leader and a resistant employee, applying active listening, empathy, and persuasion skills.

Day Five: Measuring Impact, Sustaining Change, and Comprehensive Case Study

Measuring and Evaluating Change Impact
Change Performance Indicators (Change KPIs): (1) Process Indicators: Percentage of change phases completed, adherence to schedule, task completion rate. (2) People Indicators: Level of awareness of change, satisfaction rate, participation rate, resistance rate. (3) Outcome Indicators: Productivity improvement, cost reduction, customer satisfaction increase, revenue growth, quality improvement. Measurement Tools: Satisfaction surveys, focus groups, operational data analysis, performance reports. Evaluating the Effectiveness of Change Strategies: Gap analysis between objectives and actual results, and identifying lessons learned.

Why Does Change Sustainability Fail? (1) Returning to old habits. (2) Lack of follow-up and review. (3) Change in leadership or priorities. (4) Lack of reinforcement and incentives. Strategies for Sustaining Change: (1) Embedding change in the organizational culture (systems, policies, rewards). (2) Building individual and organizational capacities (continuous training). (3) Establishing mechanisms for periodic follow-up and review. (4) Celebrating successes and wins. (5) Reinforcing new behaviors through incentives and recognition.

Required from Participants (Small Teams): (1) Diagnose the need for change using SWOT and PESTLE analysis.
